Toaster reimagined the Google News Initiative (GNI) training program, refactoring it into a more targeted curriculum optimised for the modern newsroom. By consolidating complex content into two distinct tracks, we created a scalable framework that empowers publishers to achieve their business goals and integrate emerging AI tools across their work.
Challenge
Global newsrooms face a cluttered digital landscape and a rapid shift towards AI integration. GNI needed to overhaul its existing training library: originally spread across four tracks with multiple learning formats, it required a more accessible and up-to-date structure. The goal was to provide publishers with a clear roadmap for using Google tools to solve modern challenges, delivered through a design-led system that can be adapted across multiple languages and markets.
Approach
We audited and restructured fragmented materials into two streamlined tracks: Journalism, focused on digital tools for editorial tasks, and Audience and Revenue. This consolidation transformed disparate content into 16 high-impact sessions.
Our execution focused on four strategic pillars:
Content Architecture: We refactored the information hierarchy to create an intuitive flow for both trainers and participants, ensuring maximum clarity.
Visual Evolution: Our team built a scalable design system rooted in GNI’s brand identity, specifically optimised for diverse global newsroom environments.
Product Integration: We embedded Google’s latest AI advancements, such as Gemini and NotebookLM, into every module to establish them as essential tools for research and verification.
Operational Excellence: To facilitate seamless international delivery, we produced comprehensive speaker notes to empower local trainers worldwide.
Results
Successfully delivered a modular training program designed for global scale. The program is currently being translated into multiple languages to reach diverse markets.
To ensure enduring relevance, we have a dedicated update cycle that aligns training materials with real-time Google product iterations and emerging newsroom trends.
Supplemental training collateral is currently in development to further extend the program's impact.
